Three open returns would be GBP38.70, much cheaper than a
cab there and back.
I used this last month to get to Paddington, then bought a
tube ticket from there to get to the Great Portland Street
station (next to Regent Street) on the Hammersmith and City
line:

I was alone. For three of you, it would be just as cheap and
more convenient to go to Paddington on the Heathrow Connect
and grab a cab from there.
The Heathrow Connect staff expect you to have luggage, so
that's not a problem.
I arrived at terminal 4; there are signs at the baggage
collection area to show you where to go for the Heathrow
Connect and the Heathrow Express tickets and trains. I don't
know the situation for the other terminals, or for Rome.
Heathrow Express is non-stop and quicker to Paddington (15
minutes cf 25 minutes) but more expensive:
